“Run my Instagram and YouTube” can mean anything from editing ten videos a month to becoming the public voice of your business. An agency cannot price or deliver that sentence reliably. Before contacting one, make a one-page brief that separates the work into stages and defines what a successful first month would look like.
Map the current operation
List the channels, audience, offer and current publishing schedule. Record which tasks the founder or creator must own: expertise, on-camera answers, customer promises and final approval are common examples. Then list tasks that could be delegated: research, script structure, filming, editing, thumbnails, captions, scheduling, community triage and reporting. A single “social media management” line hides large differences in labour.
Ask for an operating plan
For each platform, request formats, monthly deliverables, source material required from you, review rounds, turnaround, publishing responsibility and measurement method. YouTube long-form, Shorts, Instagram Reels and Stories do not share identical production or analytics jobs. Ask how the agency will repurpose a long video without turning every cut into context-free filler.
Define the approval path. Who signs off claims, music, brand integrations and replies to customers? What happens if a post is delayed or a comment needs a business decision? A good proposal will say what the agency does not handle as clearly as what it does.
Keep control of assets and access
The creator or business should retain ownership of its accounts and primary files unless it consciously agrees otherwise. Use role-based access where the platforms allow it; do not share a personal password in a spreadsheet. Put footage, edit projects, graphics, published exports and analytics in locations you can access. The contract should explain content usage, cancellation, handoff and access removal.
Compare proposals on the same scorecard
Request a short pilot with specific deliverables and a review date. Score each proposal on strategic understanding, production quality, operational clarity, reporting honesty, rights, security and cost. Do not compare a quote for “four edited Reels” with a quote that includes research, shoot days and community work as if they are equivalent.
The first month's goal may be a reliable publishing and learning system, not a promised view count. Review what people searched for, watched, asked and clicked; then decide what to make more of. The Shorts view-choice guide and brand campaign report show two examples of useful measurement without viral guarantees.
Keep a copy of the agreed brief and review it after the pilot. If the agency changes the scope, ask for the new deliverables, price and approval process in writing.
